Context
Saba Ahmed had built NaraBakery into a Lahore-known brand via Instagram, but paid-media was eating 60% of revenue and ROAS was stuck at 1.6x. Organic was effectively non-existent outside brand search.
Approach
- Rebuilt the Meta account from scratch with a three-stage funnel (cold prospecting → retargeting → loyalty)
- Weekly creative testing — two new concepts per week, judged on spending-vs-revenue contribution, not CTR
- Shifted 40% of budget to TikTok over Q3 as younger-cohort attribution improved
- Parallel SEO content engine — "best cheesecake Lahore", "how to order cheesecake online in Lahore" intent clusters
